The Demo-to-Reality Gap

Every legal AI platform looks compelling in a demo. The model surfaces a relevant case. The summary is coherent. The draft looks like something a first-year associate would produce. What the demo does not show: the cases that were missed, the jurisdictional nuances that were flattened, the client-sensitive facts that were hallucinated, and the three hours the partner spent fixing the draft before it could go to the client.

Why General Models Fail at Legal Work

General-purpose language models are trained to be helpful across many domains. Legal work requires precision within a specific domain with specific rules about what precision means. A general model trained on internet text does not have a reliable internal hierarchy of legal authority. It does not know that a circuit split exists or which circuit governs your case. It does not know the difference between persuasive and binding authority. These are not things that can be patched with a clever prompt.

The Retrieval Illusion

Many platforms have added retrieval-augmented generation to address the hallucination problem. RAG is necessary but not sufficient. Legal retrieval is not the same as document search. It requires understanding citation relationships, knowing which authorities have been overruled, understanding how jurisdiction affects relevance, and structuring retrieval results in a way that supports downstream reasoning. Generic RAG pipelines built for enterprise document search do not do these things.

What Right Actually Looks Like

Doing legal AI right means: training data that is curated and regularly updated from authoritative legal sources; retrieval pipelines that understand the structure of legal authority, not just semantic similarity; output formats that separate retrieved authority from generated reasoning; audit trails that satisfy professional responsibility requirements; and organizational interfaces that match how legal work actually gets done. It is a harder problem than the market has acknowledged, which is why so few platforms have solved it.
